0:37 All right I am going to overd deliver today Everything I have ever learned
0:47 about communication public speaking all of it can be summed up in a picture of a
0:55 train That's it This is my framework that I've been working on for years This
1:01 is how I trained all the people that work for the church when I talk to them about their communication This is how
1:08 I've trained people in professional settings and all of my clients It's this
1:13 framework Now you didn't realize that in order to be a speaker you had to get on
1:20 the train So I'm going to give you all of the components of the framework We're going to go through them rapid fire and
1:25 you're going to get everything that my clients get in this podcast Does that sound good all right If not then I don't
1:32 know why you're still listening you psychopath All right So here it is The train Okay These are all the things that
1:38 every effective communicator it does not take that long You could read books about this You can go to seminars about
1:44 this but it does not take that long to become a phenomenal communicator in a
1:49 very short amount of time So the first thing that you have to do when you look
1:56 at the train is and I'm going to kind of take this in the order that I really
2:01 feel to in my mind because you can take this apart in any order but I would say the one thing that you're going to need
2:06 to start with is the confidence That's confidence That's the cap That's the lead car of the train So when I when I
2:14 say confidence I'm not talking about the guy that comes in like "Hey has anybody
2:19 seen the gym where's the gun show at you know and they're doing that No no no I'm
2:25 talking about confidence that says I am here to produce value I am able to
2:32 because I'm a person of value able to give value when I see fit So this is
2:38 about the confidence that you have to take that step to communicate to begin with People
2:44 will kind of forgive a lot when it comes to your speaking but one thing they
2:51 won't forgive is if you don't have the confidence to be there to begin with So that's the cab that's the front of the train So you'll see I have the picture
2:58 in the background Um the picture a train the front car that's the cab That's confidence And what confidence says
3:05 essentially is that I am valuable enough to bring value here
3:12 through speaking Now what does that mean exactly well a couple things You right
3:20 now have already experienced in your life some sort of success You're like
3:28 you don't know what I'm going through right now Sam Oh man I got a lot Let me tell you how I know you're successful You are listening to my
3:36 velvety baritone on some sort of a device some
3:41 sort of a supercomputing device that you pick out of your pocket and you listen
3:48 and as you listen you are able to take that in So you bought that phone That
3:54 sounds dumb but that's one little bit of success Now I know I'm really really being micro on this but let's take it
4:00 out like you have some sort of success in your job You landed that job You were
4:05 able to get that interview You were able to ask that girl that you love to marry
4:10 you and she said yes You were able to deal with COVID and you came through
4:16 that and you didn't implode You were able to handle some tragedy you have
4:23 other areas of your life that you can draw confidence
4:29 from So confidence is the lead You have to
4:35 start to believe enough that you belong in front of the stage If you can talk
4:40 yourself into the idea that you belong in front of the stage then people will recognize this person probably belongs
4:47 in front of the stage It really will happen like that But you have to borrow confidence from other areas A lot of
4:52 times when people talk about themselves communicating or leading a meeting or if
4:58 they're a newly installed executive leader and they're trying to make the connection with the people who are
5:04 running the organization they'll say "I just don't know if I feel good enough to
5:10 pull this off or I don't know if I belong there." You have to realize that you belong there you have the confidence
5:16 in the cab is what leads the train All right so that's the first thing you got
5:22 to get that confidence So borrow from other areas in your life where you
5:28 killed it Whether you're health and fitness money whether it's a goal you
5:33 slayed you ran a marathon I only tend to run when something's chasing me If you
5:39 see me running you should run too I know it's a corny joke but it's true I don't run I walk a lot I do I'll walk places
5:45 but if you see me running it's because I'm trying to outrun a tornado or a bear in which case you should run I'm not
5:50 going to be very fast to outrun me But if you ran a marathon that's a big deal There's a lot that's like a bucket list
5:57 thing Like I want to run a marathon someday A lot of people don't do that And what happens is we succeed in an
6:03 area and we win and then we're like oh man I'm really bad at this Well nobody
6:08 is good at something that they try for the first time they we have to practice
6:14 being amateurs and the same is true for your communication You can borrow confidence
6:19 and go well I was able to get that project in under deadline and under budget so I can probably do this I was
6:26 able to handle overcoming this problem in my marriage so this means I could probably handle this When I was going
6:33 through my issue with panic attacks with regard to speaking I wrote a book about
6:38 this called Kill My Fear conveniently located behind me it Um in the
6:43 book I talked about how I would write down things that you know and again I
6:49 mentioned before I'm a Christian I would write down things that God had brought me through And I said if God brought me
6:56 through this tragedy he can also bring me through
7:01 this problem I'm having with speaking So it gave me confidence enough to try and
7:08 to continue All right So confidence that's the first thing Um now I'm going
7:13 to say the second one that's right in line with confidence and these don't go in any particular order I have a a book
7:19 that I'm working on that goes through all of these But the next thing I would say if confidence is your essential this
7:26 second part is your essential That's the train seats That's the train seats And that would be your audience So who are
7:33 you speaking to who is it is it your team is it your potential
7:41 clients is it a group of contractors is it randos because you're
7:47 giving a keynote like who is it that your audience is who your audience is is
7:54 going to determine how you approach the talk
8:00 For instance if I am working with and I have a group of people that I coach that
8:07 are into bluecollar trades work and but if you're like ready to poo poo on bluecollar work just remember keep this
8:13 in mind those bluecollar guys that I coach make more money than most of the
8:19 people in the white collar businesses that are like breaking into those businesses Just so you know So I'm not
8:26 saying it's one way or the other but I would not spend time talking to the bluecollar people about anxiety
8:34 concerning running a meeting I'm not going to do that because it's not their
8:39 problem Let me tell you what is their problem Their problem is how to do a sales call when they don't feel
8:46 comfortable making a sales call All right right now if I'm talking to executives I'm not going to talk to them
8:53 about what happens when what do you do when a piece of equipment breaks in a
8:58 factory that you're the CEO of the company in this you know of a bunch of factories They're going to go you call
9:05 the factory technician That problem is solved in two seconds because they have
9:10 somebody to do that So that's not their unique problem
9:15 When you focus on the audience those train seats and you focus on what it is
9:21 that they're struggling with you are showing
9:26 empathy and you're showing that you are in
9:32 touch with them You can't communicate clearly
9:38 unless you communicate in terms of what the audience is thinking about Spoiler
9:43 alert it's not your talk Nobody is thinking about your talk Nobody is up
9:49 there thinking "I don't know I hope this guy is going to do well today Oh boy I
9:55 hope that he really has all of the right slides up." No they're thinking of
10:0 themselves They're thinking of the biggest problem that they had before they walked into whatever communication
10:08 you're running So the audience focus the train seats You have to focus on them
10:14 All right Next thing you want to focus on and I'm I'm again it's not in any particular order but I I'll give you I
10:20 give you the non the non-negotiables first You got to focus on being confident You got to focus on making
10:26 sure that your audience is the center Okay Next of all content What are you going to talk about well what's going to
10:31 determine your content it's going to be your audience not what you like to talk about
10:38 I could spend untold amounts of time talking
10:44 about writing There are a small
10:50 there I should say there is a small group of people that would find me
10:56 talking about the nuances of writing and story and fiction like when I talk through that
11:02 stuff it's going to appeal to a very small group of people So if I am going
11:07 to deliver a talk in front of business owners I'm comfortable talking about writing but I'm not going to give them
11:14 content about writing because that's not what they're there for Unless it were a workshop that I just did about writing
11:20 then yes of course I'm going to talk about that However my content is dictated by what is most valuable to the
11:26 people that I'm serving And another pro tip and I talked about this a couple days a couple uh podcasts ago when I
11:34 talked about the number one or the first five years of one of the number one things that people do one of the number
11:41 one things that people do is we overprepare And I'm not saying don't prepare I'm saying we overput content in
11:47 We want to squeeze an encyclopedia worth of knowledge of your field like you and
11:54 your field into one conversation one talk It's not going to happen So the
11:59 audience focus is not only going to determine what you talk about but it's also going
12:04 to determine how much because your audience doesn't need to know everything
12:11 you know They need to know what is most important for them Let me say that again
12:19 for the folks in the back Your audience doesn't need to know everything
12:24 that you know They need to know what's most important for them So for instance
12:32 if that means that they are looking for marching orders from you concerning
12:38 their business like what their plan is they don't need to know that you have a
12:44 10-year plan for the company and how you're thinking it's going to happen with the shift of AI and technology They
12:51 don't need to know that They need to know what they're doing how that impacts what your vision is today You have to be
12:58 discriminating enough about your content to know when you're landing based on how
13:05 you are communicating with people And so your audience focus is going to
13:11 determine the level of content what type of content It's going to determine how you cut that content It's going to
13:18 determine what's most important You see kind of how all these build so you can't
13:23 have a train without a cab that's leading the train unless it's a Tesla train which is probably going to drive itself and you won't even need a cab in
13:30 there Um you won't need you won't have a train unless you have audience members
13:37 unless you have seats that are carrying people that are carrying someone to a destination And third of all unless you
13:46 have content unless you have the fuel that's the fuel by the way You're not going to go anywhere So I can sit here
13:52 with no fuel and just stay at the train station and talk about hopes and dreams and I could just randomly tell you a
13:58 story and oh there's this time I went to this thrift store and and this farm and somehow I developed a southern accent
14:04 Like you can discover all that determine all that and it's not going to go anywhere unless the audience is the
14:10 focus So again shift your focus to the audience Let's get confident that you
14:15 deserve to be in front of that audience and let us get ourselves confident
14:22 enough to actually move through and take them on a journey All right speaking of journeys let's go through the next
14:28 components shall we pacing Pacing Those are the train tracks
14:36 That be the train tracks All right Now the pacing This is particularly interesting Over um our discussion a
14:43 couple podcasts ago I'm not sure when because my brain everything blends together but we talked about pacing and
14:50 how one of the characteristics of a communicator who is
14:55 becoming more mature golden girls like mature seasoned My wife this is just an
15:02 aside my wife turned 40 just this past week And I'm 40 I'm actually older than
15:10 40 I don't want to say how much older because it's none of your business It's not your business how old I am It's your
15:15 business how old my wife is That's your business right now But I made a bunch of
15:20 jokes with her about how she's turning 40 And I kept talking to her about ways
15:27 that you know she's now 40 and things that are going to happen and I kind of guided her into the land of 40 Well what
15:33 I did because I'm an amazing husband is I plugged into AI give me 20 borderline
15:39 insulting things to call somebody who is aging without actually insulting them
15:46 And I told her it was my goal for the whole day of her being 40 to try to use these in
15:52 popular regular conversation Not I'm just going to tell her them but I'm going to actually use them in
15:58 conversation She jumped ship when I called her a seasoned battle warrior Then she knew
16:03 She's like "Sam this doesn't even make sense." I'm like "But you are seasoned You've been through some battles." Like she she didn't like it All right So um
16:09 my point of this is pacing When you become a seasoned speaker you are going
16:15 to start to vary your pacing And that means how fast you speak And that is the train track So picture the train being
16:21 on the track There are times when you're on a train ride where it's going to slow
16:27 down based on what the bend in the road Maybe it's going to slow down based on
16:32 where you are in the terrain Maybe there's any kind of elevation I'm not a train engineer full disclosure But your
16:40 pacing the older you get in your communication is going to vary And it's going to vary in a different way It's a
16:46 good thing So you want to make sure that your pacing is varied And pro
16:54 tip most of the time you're communicating too fast I have coached
17:00 hundreds of people on speaking over the years
17:05 Maybe once did I ever tell someone "Okay let's pick the pace up." Like it's
17:10 almost never Most people are speaking at a pace that is so fast their audience
17:17 can't keep up with them And on top of that their brain can't keep up with them So your pacing has to be in such a way
17:24 that it's keeping the train on the track It's keeping moving It's keeping everybody together
17:30 But it varies So when I'm excited I'm changing my pacing When I am trying to
17:37 drive a point home I might say one word
17:43 at a time If you're willing to do that if you're willing to vary those things
17:48 and if you are you are going to come across as a 10 times better presenter than most communicators because they fly
17:56 like it's the Dickens They're really really on the edge All right so your pacing is going
18:02 to fluctuate Now the second consideration another
18:08 consideration I should say not the second but another consideration with regard to the tracks and how things are
18:14 moving would be the engine of the train The engine of the locomotive and the engine would be your tone and your
18:21 volume This is where you're getting the power from And again Tesla probably no
18:27 engine It's probably just a bunch of batteries This whole thing falls apart if everything is electric But keep in mind you need an engine something that's
18:33 driving This is going to be tone and volume Tone is tricky because we think
18:42 of one word when we think of tone We think of monotone
18:48 Everything sounds like this Everything is like I can't even do it
18:55 because it's too much But I want you to know monotone is also Hey guys glad that
19:01 you're here Today we're going to talk about the different components of a train And you're going to find out how the audience should be your focus and
19:07 the content And then you're going to figure out the pacing with the tracks Then you're going to figure out tone and volume And that is also
19:14 monotone So how you want to look at monotone and making sure you're not monotone is just like with the pacing
19:21 you want to vary this intentionally So there are times when you're going to want more volume and
19:27 it's you're trying to rally the troops and you can do this You can make the sale You can change your direction If I
19:35 was doing a keynote my tone is going to be towards the end very very big When I'm speaking when I'm delivering sermons
19:41 I don't do this in every sermon because you don't want to be predictable if you're a speaker all the time You you want to have more than one tool in your
19:48 tool belt but something I do is if I'm building at the end I'm going to go big
19:56 and I'm going to go really really big And then I'm going to bring it down
20:01 softly so that they lean in That's tone and volume And it really drives the
20:09 communication experience If you're running a meeting if you want to start off light-hearted you know yeah we're
20:15 doing this and you know how that is like changing that up But when it gets serious yeah this isn't a good thing
20:21 It's not a good thing that you let go all those chickens and now they're running around in a field we have to
20:26 figure something out right and I'm if that's your line of business I'm sorry but coming back to it you have to be
20:33 able to change your tone based on the talk And when you do that you become a
20:40 lot more easy to pay attention to because people know okay he's talking
20:45 like this so I think he's being serious Ooh she kind of slowed up here and she's
20:50 really emphasizing every word must be something that she wants me to take action on right whatever it is use tone
20:58 and volume to give you momentum to drive that point to drive the train with the
21:05 engine and don't become monotone You don't want to do that All right so you want to make sure that you do that Um
21:12 finally in terms of I'm sorry I should say not finally I keep trying to wrap this up but there's more But wait
21:18 there's more Okay one other com component of the train is body
21:25 language There's a a keynote that I did that I prepared some time back called
21:32 how John Mayer can make everybody a public speaker And the first thing about
21:37 John Mayer is he has that song your body is a wonderland You know that song your
21:44 body is a and I don't even know what that really means I'm sure it's something I don't know what it means
21:50 It's just it's it's just cool man It's cool It's artist It's I'm an artist So that song your body is a wonderland When
21:57 you're a speaker you don't want your body to be a wonderland You want your body to be a tool that generates people
22:04 to pay attention to you by using body language Your body language or the train cars Those are the things that are on
22:11 the tracks And I'm going to give you a quiz What's your greatest visual aid
22:17 okay what's your greatest visual aid you might be saying PowerPoint slides Some of you might be saying whiteboards Some
22:23 of you might even be saying you know what it's my Zoom Zoom emoji reactions like where you put the sick face emoji
22:29 Those are my greatest visual aids No your greatest visual aid is your body
22:34 You if you're on a Zoom screen or on a screen like this your greatest visual aid is your face your facial expressions
22:42 Your body language is a underutilized underthought about tool of a good
22:48 communicator You want to use body language that is fortifying your message
22:53 not distracting people from it And most of the time I will just say this I don't
22:58 know you I don't know who all is listening to this or this now but right now friend I have a suspicion Your body
23:04 language is one of your greatest distractions in your message Your greatest distractions in your message
23:10 And it really really is So your body language essentially causes people to either go
23:17 "Oo this person is being consistent and congruent with how they're speaking or this person is really really hard to
23:24 watch." I was coaching a lady one time and every single time she
23:30 spoke she would pull at the corners of her shirt And she didn't do that when
23:38 you were like if I was talking to her one-on-one she didn't do that She only did it whenever she was in front of the
23:43 room She'd be pulling So I'd say "Hey I got an idea." Because you don't want to call attention to people's stuff if it's
23:50 going to embarrass them So I'll say "Hey what if we make sure why don't we do a quality control check like take your
23:55 phone and just check out to see if your collar straightened." And she was like
24:01 "There's nothing wrong with my collar." And I'm like "Okay." I was like "Well how about this how about we in advance
24:06 straighten out your collar so that way when you're speaking you don't feel the need to straighten out your collar And
24:12 she's like I don't need to straighten my collar out when I'm speaking I think it's fine And what I realized was she
24:19 didn't know She didn't even know She didn't know that this body language had become a part of how she
24:27 communicates And that is the case with all of our body language There are things that you are doing right now with
24:34 your body That's not that's a weird statement There are things you're doing with your body There are things that your body language is communicating that
24:41 you do not want it to be communicating and people pay attention to that If you're kind of guarded like
24:48 this where you're kind of your arms are folded you're showing people your standoffish You're like "Well that's just how I feel comfortable." Well
24:54 you're making me feel uncomfortable bucko You want to be thinking about how your body language translates to the
25:02 audience So when I coach people on body language you have to be aware of how
25:08 that affects your message Because I said this in a couple podcasts ago the more
25:14 you start to speak on a regular basis the more you are going to find that
25:19 those things how you say what you say the tone the volume the pacing those things are going to be more important
25:25 than your content because you're trying to make a connection with your content by doing these things in a way that is
25:31 adding and not distracting So your body language you are not John
25:37 Mayer therefore your body is not a wonderland All right Okay we're doing
25:44 good Couple more things to consider The last thing this is it Last thing
25:50 is self-perception Self-perception And that would be
25:57 baggage every train if it's a passenger train I don't think if it's like the gravel
26:03 train with all the gravel Do you ever wonder how the I'm not a train person but just an aside I don't know how the
26:09 gravel stays in when it's speeding like that Like I
26:15 know that I when I have snow on my car then when I pick up speed like the
26:21 snow comes off the car but if I've seen trains and there's like all that gravel it's likew the gravel it stays I'm like
26:27 I'm waiting for gravel just to be falling off So if anybody has any idea why the gravel doesn't leave um

26:40 yeah Okay So the baggage is self-perception It's how you view yourself as a speaker Now there are two
26:47 dark sides of this Number one if you've never seen yourself as a speaker if
26:52 you've never seen a video of yourself if you've never analyzed with a critical and not in a bad way and a
27:00 critical like let's say a coaching type of look at your video of yourself You
27:06 don't know how you come across You think you know but you don't because you've never seen yourself And right now you're
27:13 thinking "Oh I hate seeing myself on camera Camera adds 50 pounds I hate how
27:18 I sound." All right Your self-perception is that you sound okay and you know
27:23 whatever So there are people that are like "Oh I do really really good." Oh yeah Really what do you do well they've
27:29 never looked at themselves once So they are thinking they look and sound good but they don't Their self-perception is
27:35 saying "Yeah you're awesome at speaking." I I talked to somebody not too long ago and I said "I I help people
27:41 uh communicate with spark I help people connect with confidence." And they said "Oh I'm really good at communication I'm
27:47 I'm I kill it I'm doing I do great I every time I step in front of a room it's amazing And I'm like right off the
27:54 bat as I'm listening to this person I'm like "This person is a terrible communicator." I could feel it I could
27:59feel it in my bones kids I really could And the reason why is because they've never analyzed why they're good at what
28:06 they are doing or why they're bad at it For me I have the privilege of having every single time I've ever spoken on
28:13 the internet online The church records all of the sermons It broadcasts them
28:18 online to thousands of your closest friends So Sunday I have a little bit of a ritual At some point during the day at
28:25 some point it might be like five minutes like after we're done with dinner I'll be doing dishes or getting ready for bed
28:31 I will put my sermon on I'm It's not because I'm narcissistic but I'll watch
28:36 how that sermon went and I'll go "Hm next week you should go a little slower
28:41 You had a little too much information there You were rushing." Hm you really didn't land that
28:47 joke You should probably never make a joke again I don't say that but but I I'm trying to feed myself accurate
28:55 self-perception because I don't want to come across as like oh I'm killing it at this I mean I think everyone can improve
29:00 I'm looking at there's a couple coaching uh coaches right now that I'm looking to work with to develop my own speaking
29:06 Even though I'm a speaking coach I've been doing it for 21 years However I have self-perception issue I don't know
29:12 what I don't know And you don't know what you don't know So some of you you think you're good at speaking just cuz you do it all the time That's not true
29:18 Second of all some of you you think you're horrible at speaking And really that's not the case You just need to
29:23 change like two or three things You're two or three things away from being a completely different communicator Two or
29:30 three things So that leads me to my program the trained and confident
29:36 communicator VIP day I don't do a lot of these And the reason why is because I
29:43 only want to work with people who truly to be honest are people that want to
29:49 improve and be coached hard I don't coach where I'm mean but I coach for

30:14 to use an outline I have a framework I will evaluate you based on those things
30:19 However I am not going to say "Oh you should always speed up Oh you should always slow." I don't know You know and
